Why did Webvan fail, and when did online grocery become viable?

Formed since 2026-10-25 · ledger #48

Smartphone ownership passed 45% of US adults in 2012, the year Instacart was founded.

Short answer

Webvan built its own automated warehouses and truck fleet, lost over $800M, and filed for bankruptcy in July 2001. The business that later worked, Instacart (2012), owned neither: it sent gig shoppers to existing stores, dispatched by smartphone. The missing piece was a cheap way to dispatch labour, not demand.

Without phones in shoppers' and drivers' pockets, delivery needed owned warehouses and salaried drivers: fixed costs that grocery margins could not cover.
